How to narrow fifteen down to three

The filter

Shortlists go wrong when they are built around reputation instead of situation. Four questions do most of the filtering.

01  Do you need brand as well as product?

If the marketing site, the identity and the app all have to ship together, the studios that run both disciplines internally save you a coordination problem that is much bigger than it looks on paper. 02  Who writes the code?

Design-only studios hand over Figma files, and somebody still has to build the thing. If you have no engineering bench, a partner that designs and ships in one contract removes a handoff where projects reliably stall. thoughtbot, Netguru, Rangle and Bakken & Bæck all cover both. If you have a strong internal team, a design-only partner is cleaner and usually cheaper.

03  How big is the buying decision?

Below roughly $50,000 you are looking at boutique studios and defined-scope engagements. Above roughly $500,000 the enterprise consultancies become viable and their procurement machinery stops being a nuisance. The middle is where most of this list lives, and where fit matters more than size.

04  Who will actually do the work?

Ask for the names of the people on your project, not the names in the case studies. At larger firms the answer often changes between the pitch and the kickoff. At studios under a hundred people the person pitching is usually the person delivering, which is most of the reason to hire one.

What does a digital product design agency actually deliver?

Research and discovery, product strategy, user flows and information architecture, interface design, prototypes, and usually a design system so your team can extend the work without calling back. Many also cover branding and front-end development. Ask for the specific artefacts you will receive at the end, because "design" covers a very wide range of deliverables and agencies price them differently.

How much does it cost to hire one?

Boutique studios start around $10,000 to $25,000 for a defined piece of work, with hourly rates commonly between $150 and $200. Mid-size studios run engagements from roughly $75,000 to $300,000. Enterprise consultancies rarely open below six figures and often work in the millions across a multi-year programme. Eastern European and Latin American teams sit meaningfully below US and UK rates for comparable scope.

How long does a typical engagement run?

A discovery or design sprint takes one to four weeks. A focused redesign runs eight to sixteen weeks. A full product build from research to launch takes four to nine months, and design systems for large organisations often run six months or more. Anyone quoting a complex product in three weeks is either scoping something smaller than you asked for or planning to skip research.

Should I hire an agency or build an in-house team?

Agencies win on speed, on senior talent you could not otherwise hire, and on outside perspective when your team is too close to the product. In-house wins on continuity and on institutional knowledge that compounds. The common pattern is to use an agency to establish direction and a design system, then hire internally to maintain and extend it. Studios that explicitly mentor your team, like thoughtbot, are built for that handover.

Does it matter who owns the agency?

Yes, more than most buyers expect. Independent studios can turn down work, hold their model, and keep senior people on your project because nobody is chasing quarterly targets on their behalf. Holding company and private equity owned agencies bring scale, global coverage and procurement infrastructure that large enterprises need. Check the ownership before the pitch, not after, and ask what has changed since the acquisition.

How do I evaluate a portfolio properly?

Look for products in your category or with your kind of complexity, not just work you find attractive. Ask which parts of a shown project the agency actually did, since case studies frequently include work the client's internal team produced. Ask whether the product is still live and still using the design. Then ask for a reference from an engagement that went badly, and listen to how they describe it.

Can one agency handle both branding and product design?

Some can, and when the brand and the interface need to launch together it saves real time and prevents the mismatch where the marketing site and the app feel like different companies. What should I have ready before the first call?
